Digital and AI capability had evolved department by department, leaving no reliable overview of expertise, cost duplication, or business capability alignment. Working with the HR function’s leadership, we combined the group’s operational data, organisation-wide surveys and roadmaps into a dynamic capability map the whole business could read. Duplicated technology investments and structural gaps became visible for the first time, and we helped leaders frame a prioritised development plan for shared services, with the CHRO owning the dynamic capabilities model the rest of the business now works from.

Creating a Transformation Flywheel

Multinational Engineering Powerhouse

Working directly with the management board, we shaped a group-wide agile framework spanning structure, culture and technology, and built a distributed change system to run it. Teams set their own goals, prioritised backlogs and measured outcomes. Change was sensed, interpreted and spread by associates across the business rather than pushed from the centre. This transformative approach was successfully applied inside individual business units against their specific priorities, set by their leaders. We now run similar change accelerators using our own agentic AI tools as a platform for organisational transformation.

This early adopter had tools, use cases and training materials in abundance, but not yet a clear picture of what this meant for collective productivity improvement. We designed a company-wide learning system aligned to practical action. Each audience moved from foundations to hands-on experimentation on real tasks in their own domain, and on to helping peers adopt AI competently, supported by a learning bot, detailed content, videos and live sessions. Executive cohorts recorded very high satisfaction scores and identified additional high-value use cases within their functions that became practical focus areas for efficiencies and business acceleration.

Multi-Billion Global Professional Services Group

This firm’s contract assurance work, led by the Finance function, uncovered serious revenue leakage for clients, but the manual process was too time-consuming to scale. Working closely with the CFO, we co-designed and implemented an AI-enabled digital system to run it automatically, with escalation to expert input only where needed. A bespoke engagement thus became a repeatable service that improves and delivers value each time it runs, and the same blueprint has since been used to codify and automate other valuable Finance processes in-house.
